Xbox Bets on Kojima After PlayStation Cancels Physint

Xbox is betting a Sony-cancelled Physint game plus Kojima film and TV work are worth a check PlayStation would not write.

Xbox will publish Hideo Kojima’s Physint after PlayStation cancelled the action-espionage game in mid-June, and the new pact stretches into film and television. Kojima Productions spent three months hunting a publisher so the project would not die.

On September 9, Xbox CEO Asha Sharma called the signing a choice about where creators bring ideas to life. PlayStation said the same day that its bond with Kojima still runs to three decades.

PlayStation Cancelled Physint in Mid-June

The split was not a late bidding war. PlayStation Studios sent Kojima Productions notice in mid-June that it would cancel Physint, the original action-espionage game the two sides had put on a State of Play on January 31, 2024. Kojima called that notice unexpected. He said the game matters to him and to the studio, and that they spent the next three months taking advice and talking to people in several fields before going back to Xbox.

Sony’s 2026 studio year was already a year of cuts. Bluepoint Games was closed in February. In the same month as the Physint notice, PlayStation studio boss Hermen Hulst told staff the company would reduce Bungie’s workforce in a June note, including most of the Destiny team. Physint sat outside that first-party roster, as an independent Tokyo studio project Sony had chosen to fund. Then Sony chose to stop.

PHYSINT’S PATH OFF PLAYSTATION

  1. January 31, 2024: Physint is announced at a State of Play, with Hulst on stage beside Kojima.
  2. September 23, 2025: Kojima Productions shows a poster and names Charlee Fraser, Don Lee, and Minami Hamabe at its 10th anniversary event.
  3. April 22, 2026: Kojima visits Xbox and posts photos with Sharma and chief content officer Matt Booty.
  4. Mid-June 2026: PlayStation Studios tells the studio it will cancel Physint.
  5. September 9, 2026: Xbox posts the new publishing deal, and PlayStation says it is stepping away.

Hulst’s 2024 stage language was a full-throated yes. He said he was excited to announce that, as part of the PlayStation and Kojima Productions partnership, Kojima would take players on a new adventure he had been encouraging him to reinvent for years, and that Sony would fully support him with its latest tools. The camera pulled back to a Columbia Pictures sign with Physint under it. Columbia sits inside Sony Pictures. Two years later the publisher on the game is Microsoft.

Three Months Hunting a New Publisher

Kojima put the missing middle of the story on his English account the night the deal posted. He said development never stopped. He also said Xbox was a partner with a shared vision for the future, and that the studio was teaming with them again, a nod to the horror game OD already sitting at Xbox.

PlayStation’s public note arrived in the same window. It admired Kojima’s vision, promised close work in the future, and still ended the Physint collaboration. That pairing, a breakup letter with a compliment attached, is what the argument on the post kept circling. The company spent three decades putting Metal Gear, then Death Stranding, in front of PlayStation owners. Walking off the next espionage game, while calling the relationship strong, reads as a budget choice with polite copy on top.

Kojima’s Japanese post was blunter about the tone of the June letter. He wrote that a notice arrived suddenly from Sony Interactive Entertainment saying the Physint project in production would be cancelled, and that the studio then looked for a new partner so the game could continue at all costs. Xbox is that partner. He told players not to worry, because the next-generation espionage-action game is still being made.

Sharma Had Been Meeting Kojima Since Spring

Sharma replaced Phil Spencer as Xbox CEO on February 20, 2026, with no games-industry job behind her. The Physint talks did not start on September 9. She and Kojima had in-person meetings and a running conversation for months after she took the job, covering how he wanted to work across platforms and how his IP might move into TV and film.

On April 22 he posted from an Xbox visit with Sharma and Booty, a briefcase in the frame marked Xbox for Kojima. OD was already the reason those rooms existed. Kojima has said he pitched that horror game to big companies and to newer ones, and that they called him crazy and said they did not understand the concept. Spencer signed it. Sharma later called OD a deeply moving game and said it showed Xbox had not reached the boundary of games it wants, because the next Kojima is yet to be known. She now has the present Kojima on two titles.

In the chosen Xbox to work with Kojima Productions on Physint line on Xbox Wire, she framed the deal as a creator’s choice. Kojima’s matching line was that the relationship now runs beyond OD, and that Physint is how he wants to redefine action-espionage for players around the world. Neither post said the game is an Xbox console exclusive. Neither named a year.

What Sony Left on the Table

Physint is still a working title. Kojima has described it as a brand-new original IP and a next-generation action-espionage game, and he has been plain that he wants it to sit on both sides of the game-and-movie line. When it was announced he said it is an interactive game, and a movie at the same time, built with film and game talent, with the look, story, cast, acting, fashion, and sound pushed toward what he called digital entertainment that could be called a movie.

He said in 2025 that the game would likely take him another five or six years, and that he was still working on concepts himself. OD is due first. Capture work was only starting to ramp in 2026. Xbox is not buying a 2027 holiday SKU. It is buying a long, expensive auteur project Sony had already decided not to carry.

THE PHYSINT FILE

  • The pitch: A next-generation action-espionage original, announced with PlayStation on January 31, 2024, now published by Xbox.
  • The order: OD, the Jordan Peele horror game with Sophia Lillis, Hunter Schafer, and Udo Kier, is still the next Kojima Productions release, with no date.
  • The faces: Charlee Fraser, Don Lee, and Minami Hamabe are attached; Kojima has not cast the lead, and the poster hides the protagonist’s face.
  • The clock: Kojima said in 2025 the game could take five or six years, with tech he described as more advanced than OD and the Death Stranding games.

The louder problem for PlayStation is the genre. Death Stranding was the strange one. Physint is Kojima going back to spies, gadgets, and stealth, the lane that made his name on Sony hardware. Leaving that game on the table, after putting Hulst on stage to bless it, is the part that will follow Sony around. Xbox did not outbid a willing seller. It picked up a project the seller had already killed.

Film and Television Come With the Games

Xbox Wire’s short post put the Hollywood clause in the same paragraph as the two games. In addition to OD and Physint, the relationship will extend beyond games, with Xbox and Kojima Productions working across film and television to bring new stories to broader audiences. No title was named. No network, studio, or date was named. Death Stranding is already headed toward a film at A24 with director Michael Sarnoski, which Kojima has called a two-hour art movie rather than a straight remake of the Norman Reedus game. That film is not this deal.

Sharma’s wider brief, which she spelled out in June, is to make Xbox an entertainment company, not only a console brand, using the path already opened by A Minecraft Movie and the Fallout series. The money argument for that shift is sitting in plain sight. The Entertainment Software Association found that U.S. consumers spent $60.7 billion on video games in 2025. Kojima has wanted that overlap for years, which is why he signed with WME in 2024.

Back in the day, movies and games were two different worlds. It was like analog vs digital. It didn’t mix well, like oil and water. Nowadays, movies are also digital, like being shot on digital cameras instead of film. The pre-production and post-production phases are digital, too. It’s even streamed digitally. There seems to be more understanding in the conversations I have with people in the filmmaking industry.

That is the second half of Xbox’s wager. A cancelled stealth game with a movie-shaped production, plus a horror game already staffed with film actors, plus a blank film-and-TV pact with a director who talks about Unreal Engine sets and performance capture as shared tools. Sony still has the Death Stranding games. It does not have this pipeline.

Xbox Sold 31,226 Consoles in Japan in 2025

Sharma’s line about building both games with Kojima in Japan is doing work her hardware cannot do. Xbox has been a minor console in Japanese shops for a generation. The 2025 year-end hardware tally made that concrete.

The 2025 pile was 12,769 Series S units, 9,709 Series X units, and 8,748 Series X Digital Edition units. Against Nintendo and PlayStation in the same market, that is a rounding error. A Kojima-faced Xbox in Tokyo will not, by itself, reverse a slide from 269,737 consoles to 31,226 in three years. It can put the brand next to a Japanese creator whose name still opens doors that Game Pass ads do not. That is a soft-power buy, and it is priced like one.

PlayStation’s other summer fight with Kojima sat next to this, not under it. In July the company said it would stop making physical discs for new games releasing in 2028. Kojima, speaking in Rome, said he grew up with physical media and found the end of production really sad, and that he had been buying Blu-rays and CDs. The Physint cancel was already on his desk by then. The disc news did not cause the switch. It did sit in the same season as a creator telling Sony, in public, that he still wants objects you can hold.

A 3,200-Job Reset Still Funds Physint

The bet has a cost sheet at Xbox too. On July 6 Sharma told staff the company was beginning the most significant restructure in Xbox history, and that she had decided to reduce our team by approximately 3,200 through FY27, including about 1,600 role cuts that day, with four studios leaving the company. She wrote that the business was not healthy. OD was kept. Physint is now on the same ledger, a five-or-six-year game added two months after that note, with film and television rights attached and no ship date.

If Physint lands as the spy epic Kojima keeps promising, Xbox gets a flagship, a Japanese face, and a Hollywood door. If it lands late, over budget, or as another slow cult object, Sharma will have funded a prestige rescue during a 3,200-job reset and still be looking at 31,226 consoles in Japan. PlayStation gets to say the relationship remains strong, and it no longer has to pay for the game it no longer wanted.

Kojima’s last line on the switch was a reassurance, not a date. Development of Physint, he wrote, is ongoing and will continue moving forward.
